What Commoditization Actually Means

What doesn’t commoditize is the data layer. Your organization’s internal data — its schemas, its history, its relationships, its institutional knowledge encoded in databases and documents — is unique to you. It can’t be replicated by a competitor running the same model. And it’s the primary input to every AI decision your agents make.

Where Competitive Advantage Actually Lives

If the model is a commodity and your data is unique, the competitive advantage in enterprise AI comes from one thing: how effectively you can connect the model to the data. This is an infrastructure problem, not a model selection problem.

The organizations that will win the enterprise AI race over the next five years are those that build the best data infrastructure for AI — the systems that give AI agents governed, contextual, efficient access to the full breadth of enterprise data. Not just the data warehouse. Not just the CRM. The full picture: operational databases, SaaS tools, documents, APIs, event streams.

This reframe has significant strategic implications. It means AI infrastructure should be treated as a core competency, not a vendor dependency. It means the “build vs. buy” question for AI data infrastructure is at least as important as the model selection question. And it means the organizations investing most heavily in AI data access right now are building durable advantages that will compound over time.

The Multi-LLM Future

There’s a practical consequence of commoditization that many organizations haven’t fully internalized yet: the best AI architectures of the near future will be model-agnostic. Not because organizations are indifferent to model quality, but because different tasks call for different models at different cost points, and locking into a single provider creates brittleness.

A well-designed AI infrastructure layer should be able to route requests to Claude for one task, to a smaller open-source model for another, and to a specialized coding model for a third — based on cost, latency, and capability requirements. This is already technically possible with MCP-based architectures. Organizations that build model-agnostic infrastructure today are positioning themselves to take advantage of the model improvements of tomorrow without being forced to rebuild their integration layer every time a new frontier model ships.

The Strategic Implication

Stop optimizing your enterprise AI strategy around model selection. Start optimizing it around data access. The organization that can connect any model to all of its internal data, with governance and speed, will outperform the organization that has the best model but mediocre data infrastructure — every time, at every scale.
