Every major analyst firm has called 2026 the year enterprise AI moves from experimentation to production. The data backs them up: AI budgets are up, pilot success rates are improving, and C-suite patience for multi-year proof-of-concept cycles is running out. Boards want results, not experiments.
But production AI is a fundamentally different problem from pilot AI. And many organizations are discovering, often painfully, that the gap between the two is much larger than they expected.
AI pilots are almost always scoped to make success easy. A single use case, a single data source, a controlled environment, a friendly dataset. The AI looks impressive because the conditions were designed for it to look impressive.
Production is the opposite. Real data is messy. Users ask questions that were never anticipated. Edge cases are common, not exceptional. Multiple teams need access simultaneously. Security and compliance teams have opinions. And the pressure to explain what the AI actually did, and why, is constant.
This is why so many AI pilots that “work great” never make it to production: they were designed to prove capability, not to withstand reality.
The most common reason AI doesn’t survive the transition to production isn’t the AI itself — it’s the infrastructure around it. Specifically, three infrastructure gaps consistently stop enterprise AI deployments in their tracks:
Data access without governance. Pilots typically bypass security controls to move fast. Production requires those controls to be enforced consistently, without human intervention for every access request.
No execution isolation. In a pilot, if the AI does something unexpected, you catch it manually. In production, you need automated guardrails: sandboxed execution, query validation, action limits.
No observability. Pilots are monitored by whoever built them. Production requires systematic logging, monitoring, and alerting — and the ability to reconstruct exactly what the AI did in any given session.
The organizations that have successfully moved agentic AI into production in 2025 and early 2026 share a few characteristics. They invested in data integration infrastructure before scaling AI adoption. They treated governance as a product requirement, not a compliance afterthought. They chose runtime platforms that provided observability by default. And they started with high-value, high-visibility use cases where the ROI was clear and measurable.
The organizations still stuck in pilot purgatory are the ones that built impressive demos on fragile foundations — and are now discovering that production is a different game entirely.
We expect to see three major shifts in enterprise AI this year: the emergence of agentic AI as a distinct infrastructure category (separate from LLMs, which are now commoditized), consolidation around unified data runtime platforms as organizations realize they can’t manage sprawled integrations at scale, and the first wave of high-profile AI governance failures — which will accelerate demand for intent-based governance infrastructure across regulated industries.
The organizations that move fast on infrastructure now will have a structural advantage that is very difficult to close. The AI race in the enterprise is no longer about which model is smartest — it’s about who can deploy agents most safely and at the greatest scale.
